A competitor keeps outranking you. Where do you check first?

In short

Check whether it's happening in organic search, paid search, or the map pack, since each has a different cause and a different fix. Compare query level data in Search Console, Auction insights in Google Ads, and category and review depth on Google Business Profile before assuming your content is the problem.

Key facts

  • Search Console's Performance report, filtered to one specific query, shows exactly which URL of yours competes for it and at what average position, which is a more precise read than a general sense that 'they outrank us.'
  • Google Ads' Auction insights report shows impression share, overlap rate, and outranking share directly against specific competitors bidding on the same terms, rather than leaving it to guesswork from watching search results manually.
  • Google Business Profile category selection has a direct effect on map pack visibility, and a competitor with a more specific or better matched category, plus a meaningfully higher review count, often outranks a business with a technically better website in local results.
  • Site speed and Core Web Vitals feed into both ranking systems and ad quality scores, so a competitor with a faster site can hold an advantage in both organic and paid results even with thinner content.
  • A competitor's aggressive promotional pricing or a temporary spend spike often shows up as a short lived jump in Auction insights rather than a lasting shift, which is a useful distinction before reacting with your own budget.

First, Identify Exactly Where You're Losing to Them

Search your main target terms and note whether the competitor beats you in the organic results, the paid ads, the map pack, or more than one at once. Each of these is a separate system with its own ranking logic, so the fix for one doesn't automatically apply to the others.

Write down the exact queries and the exact result type before doing anything else, since 'they outrank us' is too broad to act on directly.

For Organic Results, Check the Query Level Data

Inside Search Console's Performance report, filter down to the specific query and look at your own average position and click through rate for it over the last few months. A slow decline against a stable competitor position points to a content or authority gap. A sudden drop points to something else entirely, possibly on your own site.

Also check whether the competitor's ranking page targets the query more directly than yours does, since a page written for a broader topic often loses to a page written specifically for that exact search.

For Paid Results, Check Auction Insights

Open Auction insights inside the relevant Google Ads campaign and look at the competitor's impression share and outranking share against you specifically. A steady, gradual increase in their share suggests a real ongoing budget or quality advantage. A short, sharp spike often reflects a temporary promotion or seasonal push rather than a lasting shift.

This distinction matters because reacting to a short lived spike with a permanent budget increase of your own can cost more than the situation calls for.

For the Map Pack, Check Category and Review Depth, Not Just the Website

Compare your Google Business Profile category selection against theirs, since a more specific or better matched category can outweigh a stronger website in local ranking. Compare review count and recency too, since a business with more recent reviews often holds an edge even against a technically superior site.

A competitor with a plainer website but a tightly matched category and a steady stream of recent reviews is a common and often overlooked reason for losing map pack position.

When Their Advantage Is Temporary, Don't Overcorrect

If the Auction insights spike or a sudden organic jump traces back to an obvious short term promotion, a seasonal push, or a spend surge that looks unsustainable, it's usually better to monitor for a few weeks than to match it dollar for dollar or rewrite pages in a panic. Confirm the shift holds before treating it as the new normal.
